How to budget for AI tools per employee

Budget AI per person by the work each person does, not one plan for everyone: decide who needs a heavier seat, who needs a standard one and who can wait, add the shared tools that sit on top, and keep a line for usage beyond the seat. Price that seat plan on the day from each vendor's page, since Claude Team and ChatGPT Business both price per seat and charge less a seat on annual billing than on monthly. Then check after a month, because seats nobody opens are where the budget leaks, and Zylo's 2026 index found 78% of IT leaders had unexpected charges tied to AI features or consumption-based pricing.

Short answer

  • Seats by need: heavy, standard, or none yet.
  • Add the shared tools and a line for extra usage.
  • Price it on the day from each vendor's page.
  • Check after a month, then before each renewal.

A worked example: a seat plan for 22 people

Illustration: a made-up business. A design and marketing agency of 22 people moves to Claude Team. The operations lead, Priya, sorts people by how they used AI over the last month, from a short survey and the trial's usage:

GroupPeopleSeat
Copywriters and strategists who draft with AI most of the day4Premium
Designers and account managers who use it a few times a day12Standard
Finance and the office team, who rarely use it6None yet; asked again at the one-month check

Her budget line reads: 4 premium seats plus 12 standard seats, at the annual price on claude.com/pricing on the day; the team's skills in a pod for the same 16 people; and a monthly allowance for extra usage, set at the first month's actual. She fills the prices in on the day she orders, not from last quarter's slide.

At the one-month check, two standard seats hadn't been opened in four weeks, one account manager kept hitting the limit, and two people in finance asked for a seat to draft client letters. Priya moved the account manager to a premium seat, gave the two finance staff the unused seats, and wrote the next renewal date in the budget so the seat count gets reviewed before it renews.

Budget it in five steps

  1. List people by how they use AI, from a month of real use, not job titles.
  2. Choose the seat type for each group, and give nobody a seat they haven't asked for.
  3. Add the shared tools and an extra-usage line, each with an owner.
  4. Price it on the day from each vendor's page, for your headcount and billing term.
  5. Check after a month and before each renewal: unused seats, people at the limit, tools that overlap.

Questions

How much does an AI tool cost per employee?

It depends on the seat type and the billing, so price it on the day from each vendor's page: Claude Team and ChatGPT Business both price per seat, charge less a seat on annual billing than on monthly, and sell a heavier seat for people who use AI all day. Add the shared tools on top and a line for usage beyond the seat, then divide by headcount.

Should every employee get the same AI seat?

No. Give heavier seats only to people who use AI for hours a day, standard seats to regular users, and wait on people who rarely use it until a month's usage shows they need one.

How do I stop paying for AI seats nobody uses?

Check after the first month and before each renewal: who opened their seat, who hit the usage limit, and which tools do the same job. Move heavy users up, flag unused seats for the next renewal, and keep one owner for each tool so someone answers for it.
