Budget variance analysis with ChatGPT: write the monthly note

ChatGPT or Claude can write the first draft of the monthly budget variance note from your budget-vs-actual table. Give it the table and your threshold (a percent and an amount, such as over 10% and over 5,000), and ask for each variance worked out, only the lines over both kept, each one labelled favorable or unfavorable, its driver named (timing, volume, price or rate, or a one-off), and whether it changes the full year. Ask for a one-sentence headline and a question for each line owner where the cause isn't in your notes. You check the numbers and the causes; the note stops being a blank page every month. Remove names and anything confidential the note doesn't need.

Short answer

  • Give it the table and your threshold.
  • Each line: favorable or unfavorable, its driver, the full-year effect.
  • A headline and questions for line owners.
  • You check every number and cause.

The brief to copy

Variance note brief

"Write this month's budget variance note from the table.

Work out each variance as actual minus budget, and as a percent of budget. For revenue, above budget is favorable; for costs, below budget is favorable. Write favorable or unfavorable, not + or −.

Keep only lines over both [10%] and [amount]. List the rest in one line as within threshold. Always show revenue and total operating costs.

For each line kept, name the driver: timing, volume, price or rate, one-off, or not given. Say whether it changes the full year.

Start with a one-sentence headline. End with one question for the owner of each line whose driver is 'not given'.

A worked example

Illustration: a made-up business. A small agency's March costs, with a threshold of over 10% and over 5,000, and three notes from the finance lead: the design-tool renewal was billed in March instead of April; the trade show moved to May; contractors worked 60 extra hours on a client migration that ends in April.

LineBudget → actualVarianceDriver and full year
Software12,000 → 18,5006,500 (54%) unfavorableTiming: the renewal came a month early; reverses in April
Marketing30,000 → 22,0008,000 (27%) favorableTiming: the trade show moved to May; reverses then
Contractors15,000 → 21,0006,000 (40%) unfavorableOne-off: extra hours on the migration, which ends in April
Total operating costs181,000 → 188,5007,500 (4%) unfavorableKey line; within threshold
Revenue200,000 → 192,0008,000 (4%) unfavorableKey line; driver not given

From the note

Headline: operating costs were 7,500 (4%) over budget, mostly a software renewal billed a month early and extra contractor hours on the migration, partly offset by the trade show moving to May; revenue was 8,000 (4%) below budget.
Within threshold: salaries (500 over), travel (2,500 over: over 10%, but under 5,000).
Question for the sales lead: what explains March revenue coming in 8,000 below budget, and does it continue?

The finance lead checks the three causes against the invoices and the project plan before the note goes to the partners.

Before you send it

  1. Check every variance against the table yourself.
  2. Check every cause against your notes; "not given" is better than a guess.
  3. Set the threshold yourself, both percent and amount.
  4. Remove names and anything confidential the note doesn't need; on a personal plan, turn off model training first.
  5. Save the brief so next month starts from it.

Next step: save the brief

A brief you paste every month should live where you can reuse it. ChatGPT prompts for finance, saved shows where to keep it, along with the other finance prompts worth saving.

Questions

Can ChatGPT do budget variance analysis?

Yes, as the first draft of the note. Paste the budget-vs-actual table and your threshold, and ask it to work out each variance, keep only the lines over both the percent and the amount, label each favorable or unfavorable, name the driver (timing, volume, price or one-off), say whether it changes the full year, and list a question for each line it can't explain.

What threshold should a variance note use?

Your company's rule, as both a percent and an amount, so a small line with a big percent doesn't fill the note. A common shape is over 10% and over a set amount; the amount depends on the size of the business, so set it yourself rather than letting the AI pick one.

Is a favorable variance good news?

Not always. Spending under budget is often a delay that comes back next month, or a budget set too high. The note should explain large favorable lines too, and say when they reverse.
